The agency had grown rapidly to 40 active brokers, each managing their own leads in WhatsApp conversations, personal spreadsheets, and email inboxes. Management had no way to see how many live deals were in the pipeline, what stage they were at, or which brokers were performing. Leads regularly went cold because no follow-up had been assigned. Duplicate client contact was common.
The Managing Director had attempted to implement a generic CRM twice before. Both times, brokers abandoned it within six weeks. The problem wasn't the tools — it was that the tools didn't reflect how real estate in the UAE actually works: WhatsApp-first communication, multi-nationality client base, commission structures, and off-plan vs. secondary market distinctions.

We spent the first week embedded with the team — sitting with brokers, attending viewings, and mapping the full client acquisition journey from first WhatsApp message to signed contract. We documented the commission model, the property categorisation system, and the reporting the MD actually needed.
The Zoho CRM was then built to mirror that reality precisely — not the generic "lead, opportunity, deal" model that comes out of the box. A custom property listing module was built in Zoho Creator and linked bidirectionally to CRM deals. WhatsApp Business was integrated so broker conversations fed directly into contact records.
